Organize Your Email By Applying 5S Principles


Email has become an all too convenient way to communicate. Some much so for many of us that our inboxes are overflowing with new messages. There have been hundreds of productivity related strategies written about for dealing with email. I have even shared some of those myself. There must be a better way.

In Lean manufacturing we utilize 5S to improve the workplace organization. 5S is a systematic method of identifying, organizing, cleaning, maintaining, and improving your workspace. It is often referred to as the foundation or building block of a Lean transformation and aims to create a structured and disciplined approach to continuous improvement.

You can use the principles of 5S with your email to keep your inbox clear and your emails organized.

Step 1: Sort
First things first, it’s time to get rid of all of the messages that are old and obsolete. Be aggressive in this step. Don’t keep messages that you know will never be returned. If there are attachments that need to be saved or printed, do so now. Get rid of as much as you can.

Step 2: Set-in order
Straighten the inbox, as in "a place for everything and everything in its place." Find a place for all of your e-mails. The easiest and most obvious way is to create folders based on tasks or other buckets of work where emails can be neatly filed for future use. Put e-mails you need to act on in the proper folder. The goal is to remove as much from your inbox as possible.

Step 3: Shine
Since we’re talking about computer applications, there really isn’t the necessary cleaning activities that would be required in a physical workspace. Shine in 5S is cleaning to prevent future cleaning. E-mail 5S shine is to get rid of e-mails and prevent them coming back. Block spammers who make it into your inbox to prevent repeat offenders. Unsubscribe to newsgroups or other e-mail marketing rather than deleting them. Don’t reply to informational e-mails with "Thanks" and certainly don't CC everyone.

Step 4: Standardize
Standardize how you handle e-mail. This step is critically important as you will need to set rules for yourself to keep your e-mail account clean. Some rules you may consider:

  • Set a maximum number of e-mails in your inbox and once that number is exceeded, complete another sorting and sifting cycle. 
  • Check e-mail at certain times of day rather than playing whack-a-mole with every new "you've got mail".
  • Spend a set amount of time on e-mail checking.
  • Agree to limit who is Carbon Copied (CC) so that extra inbox material is not created.

The key is to set rules for yourself to keep things organized.

Step 5: Sustain
The final step in the process is setting up a quick audit process to make certain your rules are being followed and your account is staying in good shape. In the beginning, this audit may need to be more frequent to force the discipline to adhere. Overtime, it will become a learned way of working and you will be the envy of all your coworkers.

By applying 5S, the management of emails can be simplified and restructured. This will enable you to add value to your day and minimize the time spent on dealing with emails. You will no longer look at your e-mail workspace with dread and you will be far more responsive in replying to other’s requests. At the very least, this exercise is a great way to apply one of the cornerstone Lean tools to the knowledge world. Give it a try.

Get Started On 5S With These Tips


5S is a process and method for creating and maintaining an organized, clean, and high performance workplace.  It enables anyone to distinguish between normal and abnormal conditions at a glance.  5S can be the foundation for continuous improvement, zero defects, cost reductions and a more productive work space.  The 5S methodology is a systematic way to improve the workplace, processes and products through employee involvement.

When first getting started with 5S, it is important to foster employee engagement, monitor improvements, and create goals that are measurable. Doing the following things will help you get started and make your 5S program last.

1. Show that 5S works
One of the first things you can do to show how 5S can be applied in your workplace is to have your managers apply 5S to their offices. This will encourage your workers by showing them how 5S can improve efficiency on a small scale.

2. Train
The whole team should be trained in the vision and objectives of the company and given a clear understanding of what the company is trying to achieve through them and their 5S program implementation. They need to have a clear understanding of the seven wastes of lean and an overview of basic lean principles. With this knowledge they will be ready to undertake their 5S implementation.

3. Start small
It would be unwise to try to implement 5S throughout your entire organization in one go (unless you have a small company), better to select one area in which to concentrate your efforts and provide a show piece for the rest of the organization. In my mind it would be best to select the worst area in the company so as to show what can be achieved and the differences it can make. Showing success in one area gains the confidence of others and a reason to buy-in.

4. Leadership buy-In and commitment
Your management should understand and practice the ideas of 5S themselves so as to provide an example to your other employees, it would be hard to motivate your employees to keep a tidy workspace if every time they walked past their managers desk they saw piles of untidy clutter. Management needs to be ready to explain and help fix any situations that arise.

5. Don’t make it stand alone
Doing 5S is liberating.  We have all experienced that feeling after cleaning the basement or garage after a year of accumulating stuff.  But 5S is just one tool that enables stability that enables flow.   Well organized and sparkling clean waste is still waste.  Getting bogged down in 5S can be an avoidance pattern - avoiding the hard work of thinking about how to create flow and solve the real root cause problems inhibiting flow.

6. Positively promote it
Whether it’s before-and-after pictures or testimonials from users who have already completed a 5S project, there’s plenty of compelling evidence about how effective this discipline can be. At first you may have to draw these examples from the Internet or companies whose programs you’re emulating. But as your own 5S gains traction, they could just as easily come from the early adopters within your company. Either way, use your company’s internal communications tools to “sell” 5S often—and in varied ways. 

7. Monitor, review, and improve
Once the team has completed the first activities they’ll need to focus on sustaining. The team should create standard audits to assess and score their area so that they can be monitored on an ongoing basis. In addition, the team should meet to review how things are working and what additional improvements they could make. Photographs should be taken of the improved work area and a 5S story board put up to show the improvements gained. I would also suggest that the team be allowed to make a presentation to the management and the rest of the organization to show off their achievements.

The 5S system is a good starting point for all improvement efforts aiming to drive out waste from the manufacturing process, and ultimately improve a company’s bottom line by improving products and services, and lowering costs. Many companies are seeking to make operations more efficient, and the concept is especially attractive to older manufacturing facilities looking to improve the bottom line by reducing their costs.

Don't Let Disorganization Get In Your Way!


Many of us think we are organized and are not aware of how the contrary affects us. It is not always obvious how disorganization is affecting the quality and efficiency of your work.  Let's try is this short test to see if you are disorganized: 

1. Do you spend a large part of your day looking for things, rummaging through piles, files, and drawers?
2. Do you forget important appointments and important tasks?
3. Do you spend less than 60% of your day focused on your most valuable tasks?
4. Have you missed deadlines or been late with responses to requests?
5. Do you complete lower priority task first?
6. Have you led a meeting without sending an agenda or missed to follow-up with minutes?
7. Do you have action items on your To-Do list that have been there for a while?
8. Have you discovered papers that needed your attention ages ago and now it is too late?
9. Do you have trouble retrieving files easily when needed?
10. Does it take you a while to find a key contacts information when you need it?

If you can answer yes to any of these questions then disorganization may be causing poor job performance. Being disorganized affects job performance and how others perceive you. Being disorganized can cost you and your company money, time and customers.

You've probably heard the saying, "Time is money."  Let's consider the cost of disorganization for you and your employer for a moment.  For example, suppose you are just spending one hour a day looking for things and your pay just $20 an hour.  In one week you have cost $100 and over a yearly period of 50 weeks (with two weeks off for vacation) the cost to your bottom line is $5,000.  Now, if your business has 100 employees and each of them is wasting one hour a day for 50 weeks of the year your bottom line is impacted to the tune of $500,000. Wow, that is a lot money!

There are other costs to you and the organization like buying duplicate and triplicate of things you can't find now only to locate them later.  Missed deadlines can result in customer dissatisfaction, missed product launches, and lost revenues.  Time is probably the largest impact to you and your company since it can never be replaced.

If you're always wading through clutter, misplacing key information or losing things in plain sight, then you need to start getting organized.  An organized space is simply one in which the things you need the most are close at hand, the things you need often are easily found, and the things you need rarely are out of the way but easily retrieved when needed.  The old adage often found in 5S describes an organized space as "a place for everything and everything in its place." You should be able to find things when you need them so you don't waste more time and money duplicating your efforts. That means that organization has to meet your needs, not some imposed notion of cleanliness.

Don't wait for something to happen, make something happen.  Apply 5S to organize your life and work area to gain efficiency.  5S originates from Toyota and is defined in English (and Japanese):

Sort (Seiri) - Distinguishing between necessary and unnecessary things, and getting rid of what you do not need.
Set (Seiton) - The practice of orderly storage so the right item can be picked efficiently (without waste) at the right time, easy to access for everyone. A place for everything and everything in its place.
Shine (Seiso) - Create a clean worksite without garbage, dirt and dust, so problems can be more easily identified (leaks, spills, excess, damage, etc)
Standardize (Seiketsu) - Setting up standards for a neat, clean, workplace
Sustain (Shitsuke) - Implementing behaviors and habits to maintain the established standards over the long term, and making the workplace organization the key to managing the process for success

5S is a process and method for creating and maintaining an organized, clean, and high performance workplace.  It enables anyone to distinguish between normal and abnormal conditions at a glance.  5S can be the foundation for continuous improvement, zero defects, cost reductions and a more productive work space.  The 5S methodology is a systematic way to improve the workplace, processes and products through employee involvement.

Staying organized will save you time and money and allow you to focus on your tasks effectively thus increasing your personal productivity.  Don't let disorganization hold you back.

5S - Twas the Night Before Christmas!


Merry Christmas ! I thought it would be great to share this fun poem with all of you.

‘Twas the night before Christmas, when all through the plant
Machines were not running; production was scant.
We’d been forced to shut down and were incurring large fees,
Cause one of the workers dropped a wrench in line three.
Production mistakes had the owners complaining,
So we’d sent all the workers for refresher training.
The foreman in his hardhat, and I in my tie,
Had just settled down to discuss ROI. 
When out on the floor there arose such a clatter,
I sprang from my desk to see what was the matter.
Away to the window I flew like a flash,
And ripped the Venetian blinds off the wall with a crash.
The loading dock door somehow had been lifted,
And inside the door snow had already drifted.
When what did my wondering eyes then behold?
But a white-bearded man shuffling in from the cold.    
He had a broad face and a round little belly
That shook when he laughed, like a bowlful of jelly.
His eyes twinkled bright and his dimples were merry.
The foreman exclaimed, “Now this dude is scary.” 
He spoke not a word but went straight to work,
Rearranging and cleaning like some kind of jerk.
He threw things away that were taking up space,
And organized stuff that was in the right place.    
The tools that were needed he moved to be near;
Equipment not needed he moved to the rear.
He moved with precision, his speed it increased
I picked up the phone to call the police. 
Then from his beard, as pure white as winter,
He pulled out a small DuraLabel-brand printer.
He set it up quick, with no cord or cable,
In the blink of an eye he was printing out labels.   
“Label this counter space, label this drawer!
Label this cabinet, label some more!
From the top of the window to the base of the wall,
We’ll label everything, once and for all!” 
He yelled this out loud, the right jolly old elf,
I laughed to see him, in spite of myself.
He labeled the floor and he labeled the cables.
“With 5S in place, to work they’ll be able!”  
And then in a twinkling, I knew what he meant!
Our workplace had been as confusing as heck!
I joined him in working and when we were through,
You knew where things were and you knew what to do.
I thanked him profusely but he remained stoic,
And went to the break room and purchased a Coke.
I called him a hero, a magical man,  
But outside the building he’d already ran.
He greeted twelve reindeer and jumped in a sleigh
And up from the ground his team then flew away
But I heard him exclaim as they rose through the night:
“I’ll come back next Christmas to audit your site!”

5S Factory Game Teaches the Basic Benefits in a Fun Exercise


5S is a prerequisite for most other Lean tools.  Well-implemented, 5S can open up entry points into flow and pull, equipment reliability, standardized work, and value analysis. 5S is a process and method for creating and maintaining an organized, clean, and high performance workplace.  It enables anyone to distinguish between normal and abnormal conditions at a glance.  5S can be the foundation for continuous improvement, zero defects, cost reductions and a more productive work space.  The 5S methodology is a systematic way to improve the workplace, processes and products through employee involvement.

The five S’s basically stand for seiri, seiton, seiso, seiketsu and shitsuke. Have I lost you? I hope not. Let’s briefly go over these five terms in English for better understanding.

1. Sorting: The first “S” stands for sorting, this essentially means to get rid of unnecessary items or tools and to prioritize the items that are used so they can be stored more efficiently and within accessible areas.

2. Straightening: The second “S” is for straightening or setting things in order. The main objective here is to organize the workspace to be most efficient and productive by locating tools and equipment most often used in easy to access areas. Not only does this better utilize the space within the work area, but it also helps to save time that may be lost in trying to locate specific items or tools.

3. Shine or Sweeping: The third “S” focuses on cleanliness. Having a clean and tidy workplace encourages others to also keep the area clean and helps contribute to a more productive and effective work environment.

4. Standardizing: The forth “S” helps with standardization, the goal with this strategy is to keep workstations that do the same jobs more uniformly organized. For example, if an employee does a particular job and there are multiple work stations doing that same job, the employee should be able to move effortlessly from workstation to workstation since they all function in the same manner.

5. Sustain: The fifth “S” is for sustaining the practice. This step basically includes the monitoring and sustaining of the four previously mentioned 5S tactics. The focus should be to move forward with the 5S methodology and not fall back into old ways and habits that are potentially not as beneficial and effective for the organization.

Insite Solutions recently created a game to help people learn Lean and 5S principles.  The seen is a factory setting where you need to drive a fork truck to pick up certain loads.  As you can see from below it is very difficult with the disorganized work space.  You are timed for which you earn points for completed loads and loose points for hitting objects.


In the next step of the game you go through the factory and red tag items that aren't needed or don't have a home.  This makes the area less crowded.


Then, the game makes your organize the work area by changing the layout and tapping the floor where items are to be stored. 


Finally, you create walk ways, add visuals for ease of communication, and create storage locations by grid.  This makes moving through the factory very easy and quick. Picking the orders are simple because everything is easy to find.


I think this game illustrates a wonderful real world example.  Frankly, one the that I see on a daily basis.  This is a great learning tool for anyone in manufacturing and of course if is fun, too.

5 Tools that Will Make Your 5S Efforts More Visual and Successful

A Visual Workplace - also known as Visual Factory or Visual Management – is a lean concept that emphasizes putting critical information at the point of use. Visual systems and devices play a critical role in many of the most popular lean tools, including 5S, Standard Work, Total Productive Maintenance, Quick Changeover, and Kanban (Pull Production).
In fact, Visual Workplace serves as the key sustaining force for these initiatives, because it ensures that Lean improvements remain clearly visible, readily understood, and consistently adhered to long after the Kaizen or rapid improvement event is over.

In my experience there are 5 tools that can help with a Visual Workplace and 5S efforts:
  1. Camera. Pictures are very effective at visually highlighting the improved appearance and order in the workplace.
  2.  Laminator. Customize your own visuals with a laminating machine. The use of visuals helps to ensure that the new standards remain clearly visible, readily understood, and consistently adhered to by all employees long after the Lean or rapid improvement event is over.
  3.  Label Maker. The right printing system can be an essential tool for creating an orderly and visually instructive workplace, allowing you to make signs, labels, tags, and more on demand.
  4. Communication Boards. Use communication boards to track key performance indicators, provide Lean activity updates, report audit / inspection results, and recognize achievements.
  5. Tape. Floor marking lays the foundation for the ‘set in order’ stage of 5S, as you start from the floor and work your way up organizing the facility. The proper use of floor marking tape helps create order and pattern of work in your facility, which eliminates searching and confusion within a work area. Floor marking also helps to clearly define processes and cells in the value stream.

In 5S, visual devices like red tags, floor marking tapes, shadow boards, and shelf labels are used to ensure that there is a place for everything - and everything remains in its place after a kaizen event is over. Likewise, the Standardize and Sustain steps of 5S are virtually impossible to manage without the use of visuals such as check sheets, schedules and audits.
