It's crucial to clearly define the critical key performance indicators (KPIs) that will accurately track the success of our decisions. The key lies in establishing a clear strategy and obtaining buy-in from stakeholders.

A key element of defining goals and gauging effectiveness of decision making is understanding the role of unintended consequences and perverse incentives. Even with the best and most detailed goals laid out and with proper engagement from stakeholders, if there is no critical engagement with front-line realities, the best looking ROI proposition will result in negative business impacts. Defining goals should ideally look at what will impact revenue directly and unambiguously across multiple lateral teams in an organization, and is tied directly to individual performance and not team or cohort based performance. The best goals I've seen start at the lowest level possible, and then iterate upwards, with a max of three total goals.

Tracking metrics can be helpful if the metrics are properly fitting for the work being done, and limited in scope. The greatest problem in metrics is that people will aim to hit metrics. It creates a problem of lowest common denominator, job avoidance, and perverse incentives. The other problem is not looking at what is in the best financial interests of each participant of the metric (customer, employee, manager, etc.) leads to unintended consequences. In one contact center I engaged with, there was a change in incentives structure from individual sales commissions to capped group bonuses. The problem is the company thought it would save money, and it meant less money for salespersons and hence, lower sales and 3x loss in revenue; 0 ROI.

Human-researched and manually-organized data will typically be higher quality and more applicable than machine generated statistical data. Where machine-generated data is helpful is where the change is technical or technology oriented. Human data is best where process changes, verbiage, prompting, scripting, or anything involving communication is adjusted, or where training (i.e. skill vs. will) is being determined. Machine stats for machines, and human stats for humans.
